Black Friday preparation is a development brief as well as a promotion plan. The customer needs to understand the offer, choose the right product and complete the intended checkout journey. Your team needs to know which changes are approved, how they were checked and who owns the release.
For Black Friday 2026, commission a focused Shopify review around your real campaign and catalogue. I provide Shopify development and store improvements remotely for brands and agencies. This guide explains how to turn a list of last-minute requests into a defined implementation scope, without assuming that a complete rebuild is the right next step.
Define the promotion before changing the theme
Write the offer in plain language: which products are included, which customers can use it, when it starts and ends, and what exclusions apply. Name the person who approves pricing, stock and delivery promises. Your developer needs those decisions to check the storefront against the offer you will actually advertise.
Shopify’s Black Friday checklist brings together offers, technical preparation, checkout, fulfilment and measurement. Use that breadth to connect the teams involved. Development can implement the agreed experience, but it cannot decide your margin, make unavailable stock appear or create a shipping commitment that operations cannot fulfil.
Separate necessary fixes from a larger redesign
List the current problems with examples: an offer banner that covers a control on mobile, confusing product choices, inconsistent collection information or a custom section that editors cannot update. Ask which issues can be repaired within the campaign window and which need a separate redesign project.
Agree a point after which non-essential changes wait for a later release. That gives reviewers a stable version to check. If a new theme or major app replacement is proposed, ask what needs to be rebuilt and how the existing content and connections will be validated. A new visual direction should have its own scope rather than being hidden inside a quick promotional update.
Review the product pages shoppers will actually reach
Give the developer the campaign destination URLs and priority products. Review the mobile gallery, variant selection, availability messaging, delivery explanation and purchase controls on those pages. If different products use different templates, include representative examples from each relevant template in the brief.
Check the text that explains what the buyer receives. Bundles, subscriptions, pre-orders and personalised products need the conditions agreed by your business. Do not copy a generic product-page checklist and assume it covers every selling model. The useful acceptance record says which product journeys were reviewed and which exceptions need follow-up.
Treat promotions, apps and checkout as one planned review
List the promotion rules, required apps, payment methods and delivery regions involved in the campaign. Ask the developer to identify which changes are theme work, which are app configuration and which depend on your Shopify plan or another provider. Not every checkout request can be solved with a theme section.
Agree how the promoted price and eligibility will be checked for the intended customer and product combinations. Record the exceptions as well as the expected path. If you need checkout changes beyond your current setup, include an assessment before promising them in the advertising. The development quote should identify dependencies and licence or provider costs separately.
Authorise a test plan that protects live trading
Decide who can authorise test orders, receive test notifications and check the resulting records. Shopify documents test-order methods, including payment test modes. Its guidance also warns that customers cannot place live orders while payment providers are in test mode. Testing therefore needs an agreed method and window, not an unannounced change during trading.
Record what the test covers and who confirms the store is back in its intended live state. When a real payment method is used for a test, discuss any payment-provider fees and the cancellation or refund process beforehand. A developer should not place live orders or trigger customer-facing messages without the owner’s permission.
Include tracking and the operations handover
Identify the analytics and advertising tools already installed, the actions your team measures and any consent requirements your existing setup must preserve. A development change should not add a second copy of a tracking integration simply because it is easier than understanding the first. Compare event behaviour before and after the agreed work.
Hand over a release note covering changed templates, promotion settings, reviewed journeys, open issues and the person to contact. Include the staff who answer questions about orders and delivery. They need to know what customers will see, not only that a developer marked the release complete. Improvements should later be assessed against actual store data, without promising a particular sales uplift.
Turn your preparation list into a scoped Shopify engagement
For a useful quote, send the store URL, theme details if known, campaign launch date, priority products, intended offer and the problems you have observed. Include relevant apps and integrations, and explain who can approve copy, pricing and publishing. Keep customer information and account credentials out of the initial enquiry.
I can assess that brief and propose theme changes, custom sections or a focused store-improvement scope. If the work needs a longer project, we can separate the essential campaign fixes from the later build. For broader planning, read the Shopify redesign guide and checkout customisation planning article. Availability, deliverables, access and pricing are agreed before work starts.
